01 Context
Several services, one connected experience.
PUAS brings pilgrims and partners between Indonesia and Saudi Arabia into one platform: digital products, Umrah packages and ground arrangements, and an agent referral network. It had to launch from zero with a lean 5-person team, across two countries, internal contributors and external vendors.
02 My ownership
Product scope and technology direction.
As Platform & Technology Lead, I defined product scope and technology direction across architecture, infrastructure and vendor strategy. I coordinated in-house and external teams and worked directly with stakeholders in Saudi Arabia, while keeping ownership of requirements, user journeys and platform direction.
03 Decisions
Coordinate the dependencies behind each service.
With a small team, the key decision was what to build and what to integrate. Payment gateway, eKYC and CRM came from specialist partners, six third-party integrations in total, so the team could focus on the journeys that make PUAS different: Umrah packages, ground arrangements and agent referrals. I kept stakeholder expectations, partner capabilities and platform scope aligned as each service went live.

04 Outcomes & lessons

PUAS launched from 0 to 1 with digital products, Umrah travel packages and ground arrangements, an agent referral system, and payment gateway, eKYC and CRM integrations, delivered by a lean 5-person team working with external vendors. The case shows how I coordinate related workstreams across organizations, vendors and countries.
